The real cost of a process that lives in one person's head

It works perfectly until that person is on vacation, leaves, or you open a second location.

Every established business has at least one person who is the process. They know which customers get the different pricing, which vendor to call after 4pm, what the exception is.

This is not a criticism of that person. It's usually a sign they're excellent. It is, however, a concentration of risk.

You can't scale what you can't see

Growth means doing the same thing more times, in more places, with more people. A process that exists only as judgment can't be copied to a second crew or a second office.

The fix is rarely a policy document. It's putting the decision into the workflow — so the right option is the default, and the exception is deliberate.
